Start where the pain is measurable
Pick the process that costs the most hours or causes the most errors. Not the most exciting one — the most expensive one.
Digitise records before automating them
Automation on top of unreliable data amplifies the problem. Get the record accurate first, then remove the manual steps around it.
Bring the team along
The people doing the work know where the exceptions are. A system designed without them will be worked around within a month.
Measure before and after
Record how long the process takes today. If you cannot show the difference afterwards, the next project will be much harder to justify.
Expect a maintenance budget
Systems need care. Budgeting for maintenance from the start is what separates a system that keeps working from one that quietly rots.
Done this way, transformation is unglamorous and effective — which is the point.
